Water around the chimney: four different failures, four different fixes

A chimney is the most complicated thing on a roof, and it has four independent ways of letting water in.

Chimneys are the single most common source of roof leaks, and for a good structural reason: a chimney is a masonry column that punches straight through a weatherproof plane, and it moves independently of the roof around it. Every attempt to seal that junction is fighting two materials that expand, contract and settle at different rates.

When water shows up near a chimney it is worth knowing that there are four separate things that can be responsible. They fail differently and they need different people.

1. The flashing

The flashing is the metal that ties the masonry to the roof. Done properly it is two layers: step flashing, individual pieces woven in with each shingle course up the sides, and counter-flashing set into a groove cut in the mortar joints and lapped down over the step flashing. That combination lets the two materials move without opening a path.

The classic failure is that this was never built — somebody flashed a chimney with a single piece of bent metal and a generous helping of roofing cement. It works for a few seasons and then cracks along the whole length. A chimney with a thick black bead around its base has a flashing problem being medicated rather than treated.

When it leaks: during and shortly after rain, more in wind-driven rain, and typically showing up at the ceiling right beside the chimney or a little downhill of it.

2. The crown

The crown is the sloped concrete or mortar cap on the very top of the chimney, around the flue. Its job is to shed water off the top of the masonry. Crowns crack — thermal movement, poor mix, or simply a crown that was formed too thin and flat when it was built. A cracked crown takes water straight down into the body of the chimney, where it works its way down inside the masonry and emerges somewhere below, often well inside the house.

When it leaks: more slowly and less predictably than flashing. It can appear a day or two after rain, and the damp can show up at a fireplace or on a wall below rather than at the ceiling.

3. The cap

The cap is the metal cover over the flue opening itself. If there isn't one, rain goes directly down the flue. That produces the very specific symptom of water inside the fireplace, a smell of damp soot, and staining on the hearth or the firebox rather than on the ceiling. It is the easiest of the four to diagnose and, usually, the cheapest to fix.

4. The masonry

Brick and mortar are porous, and an old chimney with eroded mortar joints absorbs water like a sponge. In cold climates that water then freezes, expands and accelerates the erosion, which is why chimneys often deteriorate rapidly once they start. This produces damp that is spread over an area of the chimney breast rather than concentrated, and it gets worse year on year.

When it leaks: in prolonged wet weather rather than single storms, and the damp appears on the chimney breast itself.

The fifth thing: the cricket

Where a chimney is wide and sits partway down a slope rather than at the ridge, everything coming down the roof piles into the uphill face. A cricket — a small ridged structure built behind the chimney to split the flow and send it around both sides — solves that. Its absence on a wide chimney means debris and snow accumulate against the back of the masonry and sit there, which is a slow, reliable way to fail.

From the ground you can often see whether one is there, and whether there is a permanent collection of debris behind the chimney.

Telling them apart

The timing and the location of the damp do most of the work:

  • Ceiling beside the chimney, during rain → flashing.
  • Inside the firebox, smell of wet soot → cap.
  • Damp on the chimney breast, spread out, worse in wet spells → masonry.
  • Damp appearing a day or two after rain, lower down → crown, or water inside the masonry.

Who to call

This is the practical value of separating them. Flashing and crickets are roofing. Crowns, caps, repointing and liners are masonry and chimney work — a different trade. Calling a roofer about a cracked crown, or a chimney sweep about failed step flashing, costs a visit and often produces a confident diagnosis of somebody else's problem.

And a note that belongs on every page of this section: none of this requires you to go up. Binoculars from the yard will show you whether there is a cap, whether the crown is visibly cracked or crumbling, whether the mortar joints look eroded, whether there is a cricket and whether there is a black ring of sealant at the base. That is a genuinely good picture of a chimney, obtained safely.
